The lesson
An AI agent is the difference between an employee who waits for instructions and an employee you have given a job description to. A chatbot answers questions when you ask. An agent has a job, a set of tools, a target outcome, and the latitude to take a few steps to get there.
The simplest mental model: imagine you hired a junior virtual assistant. You would not stand over their shoulder for every keystroke. You would say 'your job is to process new enquiries, here are the templates, here are the rules, and ask me before quoting anything above $500.' An AI agent works the same way. A clear job, clear tools, clear guardrails, and a check-in when things get uncertain.
Agents are not magic. They run on the same underlying language models as ChatGPT or Claude. What makes them an agent is the wrapper: a brief, a set of connected tools (email, calendar, your CRM, a database), and a loop where the agent decides the next action, takes it, and reads the result before deciding what to do next.
Where agents shine for small business in 2026: enquiry triage and first reply, lead enrichment from public sources, calendar scheduling, internal research, content repurposing, recurring reporting. Where they still struggle: anything involving high-stakes judgement, nuanced human conflict, or one-off tasks that do not justify the setup cost.
The honest test for an agent candidate workflow is the same as for any AI win. Is it repetitive. Are the rules clear. Could you write the success criteria in 3 lines. Can you check the work cheaply. If all four pass, you have an agent candidate. If not, a well-written prompt or a normal automation is probably the better tool.
